TG16 CD problem - replaced gear - spins slowly briefly

[Released: 1988] The CD-ROM² is an add-on attachment that allows the core versions of the console to play PC Engine games in CD-ROM format in addition to standard HuCards. This made the PC Engine the first video game console to use CD-ROMs as a storage media.

TG16 CD problem - replaced gear - spins slowly briefly

I replaced the middle gear on my TG16 CD and at least now the CD spins and the laser is trying to focus, but it never fully spins up and errors out. See video below. Any suggestions on what to try next? Any suggestions on where else to get help ? I posted on pcenginefans.com but it looks like there's very little activity there. Thanks much
